Engineer Tracker: How UK Field Service Firms Actually Track Engineers (Without Starting a Fight)
If you run 5 to 30 engineers, the tool you need is not a dot on a map. It is a live picture of where every job stands, backed by timestamps from the work itself (travelling, on site, waiting on parts, certificate signed) with location as a supporting layer. GPS answers one question, where is he. An operations manager gets asked five, and the other four come from job status. What people mean by "engineer tracker" (three different things)
The first meaning is the customer's. Someone has a morning appointment and wants a link that says the engineer is 20 minutes away. That expectation comes from telecoms and parcel firms, and domestic customers now bring it to a 12-engineer refrigeration company.
The second is the office's. You want to see your own engineers on a map, assign the nearest one to an emergency call-out, and settle arguments about who was where.
The third is the HR and payroll meaning. Hours, travel time, timesheets, overtime, proof of attendance. This is usually where owners actually feel the pain, because it is the one that costs money every month.
This article is about the second and third, with the customer-facing link covered later, because that is what a firm running 5 to 30 engineers needs to get right first.
The questions an engineer tracker is really supposed to answer
It is 2pm on a Tuesday. The questions coming at your office are:
- Where is Dave now, and will he make the 4pm in Slough?
- Did the 9am at the care home actually get done, or just get visited?
- Why has that job been open since Thursday?
- Where is the F-Gas certificate for the site the client is chasing?
- Has anyone told the customer he is running late?
A map with five dots answers the first one and about half of the second. The rest live in job status, forms and paperwork. That is the gap most people do not notice until they have paid for a tracker and are still ringing engineers to ask what is going on.
GPS tracking: what it genuinely gives you
None of this is to write GPS off. Used properly it earns its keep.
Live location and route history give you a breadcrumb trail, which is the fastest way to close down a dispute when a customer insists nobody turned up. Nearest-engineer assignment is genuinely useful for emergency call-outs, especially for fire, security and refrigeration firms with reactive SLAs. Mileage evidence supports fuel claims and mileage reimbursement instead of guesswork. And it takes the sting out of travel time arguments, because you are not asking an engineer to remember what time he left.
Established field service platforms bundle vehicle tracking into their suites, including Joblogic, so it is a normal part of the toolkit rather than something exotic.
On hardware versus phones: phone-based GPS is the sensible default because the engineer already carries the phone and it ties location to the job record. Fitted telematics makes more sense when the problem is the vehicle rather than the work, so fuel, driver behaviour, insurance discounts, hire vans and mixed fleets. Subcontractors are usually phone-only, because you are not fitting boxes to vans you do not own.
Where GPS tracking falls over on real jobs
Then there is the site reality.
Plant rooms, basements, lift shafts, roof voids and steel-framed retail units kill signal. The dot freezes at the car park and stays there for two hours. Battery drain means constant location tracking flattens a phone by mid-afternoon, and an engineer whose phone dies cannot submit paperwork either. Some engineers will force-close the app, accidentally or otherwise, and you will not know until you go looking.
Even when it works, location has no context. Parked outside for 40 minutes could be a seized isolator, a phone call to the client, or lunch. And a dot never tells you whether the certificate got signed, whether parts are on order, or whether the job can be invoiced.
The worst version is a tracking feature bolted into a system the engineers hate. If the app is slow, the forms take 20 taps and nobody on the tools wants to open it, the tracker is decoration. That is the trap firms fall into when they buy an enterprise-shaped system for a 15-engineer business.
Job-status tracking: the visibility that actually holds up
Here is the part that changes how the office feels. Every meaningful event on a job produces a timestamp: accepted, travelling, arrived on site, work started, paused for parts, complete, form submitted, photos attached, signature captured.
Those timestamps come from the engineer doing the job, not from a signal. If the app captures offline and syncs when the van hits 4G, you still get the full sequence from a basement with no bars, along with a last-known location. Status plus last-known location beats live-only GPS on the days that matter, because live-only GPS gives you nothing when the signal drops.
It also doubles as your audit trail. When a warranty claim, a remedial dispute or a no-access charge comes back six months later, you want the arrival time, the asset readings, the photos and a signed certificate in one record. A route history on its own will not win that argument.
Customer-facing tracking: the "track my engineer" link
Consumer expectations have been set elsewhere. Big infrastructure and telecoms operators such as Openreach have normalised appointment updates, and customers now expect the same courtesy from an independent contractor.
You do not need a live map for this. For most trades, an on-my-way SMS with a named engineer and an ETA window is better than a precise time, because a precise time is a promise the M25 will break. A named engineer with a photo also helps on domestic work, both for customer verification and for your lone-worker safety story.
The commercial case is simple. Fewer where-is-he calls into the office, fewer no-access aborts because someone popped out, and fewer arguments about whether you turned up in the window.
The bit nobody sells you: the UK rules on tracking staff
Tracking staff is lawful in the UK, but it is regulated. The ICO's guidance on monitoring workers is the document to read before you switch anything on. The practical points:
- Have a documented reason. Write down the business purpose (job allocation, proof of attendance, travel time, lone-worker safety) before you buy.
- Pick a lawful basis. In practice this is usually legitimate interests. Consent is rarely appropriate at work, because staff cannot freely refuse their employer, as the ICO's guide to lawful basis explains.
- Be proportionate. Collect what you need for the purpose, not everything the software can produce.
- Tell people. A privacy notice and a monitoring policy in the handbook, issued before go-live, not after the first row.
- Consider a DPIA. The ICO requires a data protection impact assessment where processing is likely to result in a high risk, and systematic monitoring of staff is exactly the sort of thing that triggers the question.
- Handle out-of-hours and private use. If vans have private use, stop location logging outside working hours or give the driver a privacy setting.
- Set a retention period. Decide how long route history and location logs are kept, and delete on schedule.
- Personal phones are different. Tracking a device you do not own raises extra issues. Company handsets are cleaner.

How to introduce a tracker without losing your best engineer
Tell them before you switch it on. Nothing poisons a rollout faster than an engineer discovering it himself.
Explain what it is for in operational terms: sending the nearest engineer to emergencies, proving attendance when a customer disputes it, paying travel time correctly, and knowing where a lone worker is on an out-of-hours call. Not "because I do not trust you".
Do not use it as a stick in week one. If your first act is to challenge someone about a 25-minute stop, you have taught the whole team that the app is a surveillance tool and they will treat it accordingly.
Show the upside, because there is one. Fewer phone calls chasing job updates, no retyping job sheets at the kitchen table on a Sunday, and hard evidence when a client argues about a call-out charge. The trap to avoid is tracking data becoming an office weapon. Agree up front what it will and will not be used for, and stick to it.

A standalone tracker is usually a false economy. You end up paying twice and still cannot answer where the certificate is.
Tracker vs job management: which problem are you actually solving?
Be honest about the pain. If it is fuel, mileage, van misuse and insurance, a telematics box in each van may be all you need, and job software will not fix a driving-style problem.
If the pain is "I do not know what state my jobs are in, the certificates are on WhatsApp and I am invoicing three weeks late", a tracker will not touch it. That is a job management problem wearing a tracking costume.

Is it legal to track engineers with GPS in the UK? Yes, provided you do it properly. You need a lawful basis, a documented business reason, monitoring that is proportionate to that reason, and staff who have been told clearly what is collected and why. The ICO's guidance on monitoring workers sets out those expectations. Covert tracking is a bad idea outside a genuine, documented investigation.
Can I track an engineer's van outside working hours? If the van has private use, out-of-hours tracking is hard to justify, because ICO guidance expects monitoring to be proportionate to a stated purpose. The practical answer is to stop location logging at the end of the shift and during breaks, or give the driver a privacy setting for private journeys, and say so in your monitoring policy.
Do engineers have to agree to being tracked, and what should I tell them? Consent is rarely the right basis at work, because staff cannot realistically refuse an employer, which is why most firms rely on legitimate interests. You still have to be transparent. Issue a written privacy notice covering what is collected, when it runs, who can see it, how long it is kept and what it will be used for, before go-live.
